I already have a website. Does it get replaced?

Usually not. Most contractor sites are fine structurally and just have nothing on them worth ranking. I fix what’s broken on the site you have, then add pages to it. If the site genuinely can’t be worked with, I’ll say so before you spend anything.

I tried an SEO company before and nothing happened.

Almost always because they published generic content nobody asked for. If the pages aren’t built from real jobs in real towns, there’s nothing to rank. That’s the difference here, and it’s also why your crew has to be involved.

Do I have to run ads too?

No. Ads and this are separate decisions. If you’re running them now and they’re profitable, keep them. The point of this is that you stop being dependent on them.

How long before I see anything?

New pages typically index in weeks; position on competitive local searches takes months. Anyone promising faster than that on organic search is guessing or lying.
